Fractional CTO for a startup vs a scale-up: what actually changes

A fractional CTO working with a founding team may spend most of their time on scope and supplier decisions. In an established engineering team, the same title can mean supporting technical leads, resolving architecture questions or covering a leadership vacancy. The useful distinction is the work and authority required, rather than the company label.

At a startup: decide what needs to be built

A founding team may have a prototype or an application built by an external supplier, with important choices still open. Start by identifying the decisions that could consume time or money before the business has evidence that they are worthwhile.

Scope and investment. Decide what the next release needs to prove, which features can wait and what must be maintained if the trial succeeds. The technical approach should fit that decision.

Supplier oversight. Review proposals and estimates, agree code review and delivery checks, and establish ownership of source code, accounts and infrastructure. The business needs to understand what it will receive and who can operate it.

Hiring and due diligence. Define the first technical role when a hire is justified, and prepare a clear account of the system for investors or prospective customers. Unresolved risks should be recorded rather than hidden behind a confident presentation.

The allocation may be concentrated around a funding decision, supplier selection or launch. Agree the preparation and follow-up work as well as the meetings. A small advisory allocation does not provide daily development management or incident cover unless those responsibilities are explicitly included.

At a scale-up: support the people and system already in place

A business with an established product and engineering team has different constraints. Changes affect existing users, technical leads already own parts of delivery, and directors need a credible view of capacity and risk.

Leadership and responsibilities. Establish who owns architecture, delivery priorities, people management and operational decisions. A fractional CTO can support existing leads without silently taking over all their responsibilities.

Technical investment. Assess upgrades, integrations, re-platforming proposals or AI opportunities against the current application and roadmap. The decision should include the cost of change and the ongoing work it creates.

Risk and reporting. Help the team prepare evidence for customer reviews, plan recovery from incidents and explain delivery trade-offs to directors. Bring the right security or regulatory specialists into decisions that need their expertise.

How should time and cost change?

Price the remit, not the stage label. A funding or architecture review can be a defined engagement; recurring leadership needs an agreed allocation and availability. More meetings, preparation, hiring work or decision ownership require capacity even when the company is small.

Compare proposals using the same responsibilities and number of days. Ask how additional work is approved and what happens when a decision cannot wait until the next scheduled session. The mistakes to avoid at either stage

  • An undefined remit: agree the decisions the role covers, the authority it has and the written outputs your business should retain.
  • Advice mistaken for delivery capacity: a technical recommendation still needs someone to implement it. Scope a fractional development team or client-led specialist capacity separately if that is the gap.
  • A fractional role stretched into a full-time job: review the allocation when recurring work exceeds it. The choice between fractional and permanent leadership should follow the responsibilities the business actually needs covered.
